What Is the Difference Between an AI Agent and a Chatbot?

My non-technical definition from October 7, 2026, set out as what you give it, what it can then do, and one task done both ways.

Quick answer

At the non-technical level, an AI agent is a chatbot that has been given instructions and access to systems. In my words: "So once an agent has access to instructions as well as systems, then they're able to complete the workflow for you."

I gave that answer in the first minutes of the October 7, 2026 session (5:06).

From the recording, 5:09. Think of it as a chat bot that you give instructions as well as access to certain systems.

What is the two-sentence version for a boss?

Built from my definition: An AI agent is a chatbot that you give instructions and access to certain systems. Once it has both, it can complete the workflow for you.

I added my own limit on the answer.

From the recording, 5:37. That is the non-technical version for the purpose of we only have an hour today.

What do you give it, and what can it do then?

The same sentence holds two lists. The first is what goes in.

  • Instructions. When I built mine I gave it a persona, goals and deliverables (9:13).
  • Access to systems. My examples were calendar, email, Slack and Salesforce.

The second is what the AI agent can do once both are in place.

  • Move from one part of a workflow to the next. I said connectors are what help it do that (26:07).
  • Complete a task. I said that is what makes an AI agent a bit different from a chatbot (26:23).
  • Decide which system to check. My example is in the next section.

What does the same task look like both ways?

My example is meeting preparation. I said that if my AI agent is going to decide to check the calendar, check email, and create an agenda for a meeting or send a follow-up recap (26:39), then it needs access to systems.

From the recording, 26:51. Then it needs to have access to systems.

The task has four steps in that sentence: check the calendar, check email, create an agenda, send a follow-up recap. Take the task two ways.

  • Example, replace with yours. Instructions without access: the four steps are written down.
  • Example, replace with yours. Instructions with access: the calendar and email are connected, so the AI agent can decide to check them, create the agenda and send the recap.

Swap meeting preparation for the task you hand over, and swap calendar and email for the systems that task touches.

Why does the new-hire comparison come up?

I pair the definition with a picture of onboarding someone.

From the recording, 5:42. So once we are bringing on our agent, I'd like to think of this as hiring a really competent new hire, and I'm giving it an onboarding. If I'm onboarding a new hire and I give them great instructions and access to systems, chances are I'm going to see pretty good results.

What goes wrong

I named the failure in the same comparison, and it is the missing half.

From the recording, 6:05. However, if I'm doing an onboarding and I leave out critical information and I restrict access and I don't provide access to systems, then that new hire isn't going to achieve as much.

I named two ways the onboarding falls short: critical information left out, and access restricted or not provided.

What the recording does not show: a side-by-side of a chatbot and an AI agent doing the same task. The two-way task above is built from my sentence about calendar, email, the agenda and the recap.

Where this comes from

This article grows from the session I taught live with Women Applying AI on October 7, 2026. The quoted passages are my own words, taken verbatim from the recording. The lists and steps around them were drafted by my team's AI agents from those words and my published pages, and checked against the recording before publishing.
